harvard business review says that 85 of leadership teams spend less than one hour per month thinking about their strategy they also say that 95 of all employees have no idea what the plan is for the organization and worse than all of that ninety percent of strategic plans that are written and communicated go on unexecuted and so i want to simplify that and solve that for you so that you can create a strategic plan for 2022 that gets executed and is shared by everyone in your organization and so i'm going to hope to do that in 10 minutes or less i'm mark o'donnell i'm visionary at eos worldwide and so when you think about your organization i want you to think about it as every one of your employees are little balls of human energy and they're all pointing in different directions the reason why strategic plans go unexecuted is all those balls of human energy are pointed all sorts of different directions and there's a lot of waste that happens in there no one's on the same page not seeing the same thing they're not wanting the same thing and so execution will fail and you as an entrepreneur you deal with a hundred things hundred issues a day thousand things going on and you really need a system for strategic planning that gets all of that human energy pointed in a single direction and solves all of those things going on and so we're going to boil your whole business down into just six key components there's only six things that you need to worry about at a high level to get all that human energy pointing in the same direction so you're going to work on your vision you're going to document your vision and get it shared by everyone in the organization you're going to get all the right people in the right seats you're going to focus in on your data and making sure that you have a scorecard for your business and that everyone in the organization has a number that they're accountable for delivering every single week you're going to learn to solve your issues just create an issues list and then dig down to the root of each of those issues and solve them so they go away forever processes you're going to focus in on your processes and get them documented using a really simple approach and get them followed by everyone in your business doing it your way the exact right way each and every time and then we're going to gain a load of traction you're going to have a meeting pulse and you're going to have quarterly priorities that everyone in the business is focused on and one of the things when you think about those six key components so six areas to focus in and how do you bake that in to your strategic planning process and so the first thing in that vision component that i talked about you're going to answer eight questions and so what i want you to do is you can stop this video and certainly write down the questions but think about your leadership team the three to eight people at the helm of your organization get them all in a room and answer these eight questions together so what are your core values the three to seven guiding principles for your organization what is your core focus as we call it here at eos worldwide your purpose your cause your passion and your niche what is your 10-year target what's your big goal that you're going to accomplish 10 short years from now what is your marketing strategy the psychographic the geographic and demographic of your ideal client what are your three uniques your unique value proposition to the world what is your guarantee in your proven process on how you deliver that unique value what is your three year picture so what does your world look like just three years from now what are your one year plan goals and then breaking that down into 90 day rocks and then creating an issues list where you have bigger fish to fry now but with 90 days in out you have a list of issues that you need to tackle so get with your leadership team and answer those eight questions and that's a great place to start with your strategic planning process for 2022 then a couple things there create your structure for your people so you an accountability chart we call it an organizational chart just get everyone crystal clear on all of their roles what are they delivering to the business they're going to share your core values and perpetuate your culture and they got to have clarity around the roles remember we're getting all that human energy pointing in one direction so you need to have them crystal clear on the roles that they're delivering sit with your leadership team design that out next with that data component getting that those six key components that third component with data sit with your leadership team and determine what are the five to 15 measurables what are the numbers that drive your business forward and make sure you're reviewing them every single week with your issues sit down you've already answered the questions with what are your issues list with that last one but just smoke out any and all issues and then make sure that you're digging down to the root you're discussing possible solutions and you're coming up with a solver to do by uh or two with to do's or rocks or however you decide to solve them just make sure you're solving them at the root so they go away forever with your processes sit down with your leadership team really the first step is just to identify the handful of processes that exist inside of your business even if they're not documented they are there use an entrepreneurial approach 20 80 rules so document the 20 that produces the 80 outcome one to five pages at the most then get it followed by everyone in the organization and you just got to tell them train them lead them manage them around those handful of core processes so sit with your team and do that the last on traction is creating a meeting pulse so the one of the reasons one of the major reasons that 90 percent of strategic plans fail to meet their expectations is there's no system for integrating that strategic planning process that's simple and repeatable so create a weekly meeting pulse where you're meeting with your team every single week create a quarterly pulse where you are meeting with your team once per quarter reviewing the last quarter on how you did resetting up for the next quarter making sure you're all on the same page with the vision and going back down to work and then finally having 90 day priorities so if you don't do anything and you just focus in on these two things that i'm giving you now with having a meeting pulse for weekly quarterly and annual planning where you reset your entire vision and having 90 day priorities throughout your whole business that's just great work and you're going to move your business forward in 2022 more than you would have otherwise so i just want you to imagine a world in which all of that human energy in your entire business if you have 50 people everyone is seeing the same thing they're wanting the same thing they're becoming masters of execution they're moving forward as really healthy cohesive and functional team that's how you do your strategic planning for 2022
